2019–2022 – Struggle Phase

When we first stepped into the Amazon PPC world (2019–2022), our work looked like what most beginner-level PPC managers do:

  • Adjusting bids manually every day, hoping for a better ACoS.

  • Adding negative keywords without a clear long-term strategy.

  • Launching campaigns blindly, with no predictive direction.

  • Spending hours digging into search terms, yet never fully understanding customer intent.

At this stage, our entire focus was “tactical.” We were managing numbers, not businesses. And while sometimes we saw a win, most of the time the results slipped away just as quickly.

The Problem Phase – Where We Got Stuck

The biggest challenge wasn’t just managing campaigns — it was the absence of a real business framework.

  • No Business Plan: We didn’t know how to set a structured growth plan for clients, only reacting day by day.

  • No Clear Goals & Targets: Without measurable milestones, we couldn’t tell if success was real progress or just luck.

  • Weak Strategy & Decision-Making: Every move felt tactical, not strategic. Instead of guiding the business, we were chasing numbers.

  • Poor Algorithm Understanding: Amazon’s system is designed to reward clarity and alignment. But without understanding its logic, we fought against the algorithm instead of working with it.

On top of these core problems, everything else became harder:

  • ACoS & Orders: Every time sales increased, ACoS shot up. When we tried lowering ACoS, sales collapsed.

  • CPC Pressure: Costs per click kept climbing, and we had no systematic way to respond.

  • Business Blindspots: We had the technical skills, but lacked broader business and marketing expertise.

  • Overdependence on Amazon: We let Amazon’s algorithm drive the outcomes, instead of shaping them.

  • Random Wins, Frequent Losses: Some campaigns worked by chance, but without a replicable system, we couldn’t deliver consistent results.

  • Client Frustration: Many times, we lost projects because we couldn’t prove a reliable path to growth.

  • Trial-and-Error Traps: We tried every “hack” and “trick” we could find online, but most failed or only worked short-term.

It was a frustrating phase: we could feel the potential of Amazon advertising, but without a framework, everything felt like guesswork. Sellers depended on us, but we didn’t yet have the predictive model to give them certainty, direction, and growth.

The Breakthrough Phase – 2023

By 2023, we realized we were stuck in a cycle of random wins and painful failures. That’s when we made a decision: stop playing small, and start learning how real businesses grow.

We stepped back from campaigns and went deep into business and marketing knowledge. This phase changed everything.

What We Did:
  • Studied Core Marketing Principles:
    We started with classics like Marketing Management by Philip Kotler, Blue Ocean Strategy by W. Chan Kim & Renée Mauborgne, and Good to Great by Jim Collins. These books taught us how to think beyond clicks and see the bigger picture of brand positioning, customer psychology, and market competition.
  • Invested in Professional Learning:
    We took structured courses from Udemy, Coursera, LinkedIn Learning, and HubSpot Academy. We also joined Amazon Advertising Learning Console (Amazon’s official certification) to fully understand their tools, reports, and algorithm logic.
  • Explored Strategy & Business Frameworks:
    We learned how to design business plans, set measurable goals, and create marketing strategies that connect directly to financial outcomes. This gave us clarity that PPC alone cannot — it aligned campaigns with the end business results.
The Result:

This phase gave birth to our transformation: from “managing campaigns” to building a predictive business growth system.
